Working on a project where AGENTS.md had reached 87KB, loaded in full every session. Now it's 10KB. I moved the instructions into small topic files and indexed them in the parent file, so each task reads only what it needs.

same trick claude code uses for its memory, one small index that always loads and a file per topic it only reads when needed 🙂
